How do you layer properly for a hunt?

You do not build it around the coldest minute of the day. That is where people get it wrong. A hunting layering system works better when you start with moisture control, then add warmth in stages, then use weather protection only when you actually need it. On the move, too much clothing becomes a problem fast.

Why do hunters still get cold in expensive gear?

Because warmth is only part of the story. Sweat is usually the bigger issue. You walk in wearing too much, you heat up, the base gets damp, then the pace drops and the cold catches up with you. A lot of bad days in the field start exactly like that.

What should a hunting base layer really do?

It should keep the skin side drier and help the rest of the system work. Not much more, not much less. If a base layer traps moisture or feels clammy after a bit of effort, the layers on top of it have to work harder. That is usually when comfort starts falling apart.

What is the difference between a shell and an insulated outer layer?

A shell is there to deal with weather. Wind, rain, wet brush, exposed ground. An insulated outer layer is there to hold heat when the cold becomes the main problem. They can sit in the same part of your system, but they do not do the same job.

How do you avoid sweating when hunting in the cold?

Usually by starting a bit underdressed. It sounds wrong until you try it. But if you leave the truck already too warm, you will sweat on the first proper climb or even during a steady walk. Once that moisture builds up, the rest of the day gets harder to manage.
